The report nobody can read

A report full of impressions answers a question leadership never asked. Reach, clicks, engagement, share of voice: each is real, and none of them is money. The question in the room is simpler. What came back for what we spent?

When the report cannot answer that, marketing becomes a cost that survives on habit. The spend continues because it always has. Nobody can defend the budget, so nobody can grow it either.

One number

Marketing is a revenue system and should be measured like one. For most companies that means one number: return on spend, counted the same way for every channel. Search, email, social, events, and the brand work sit beside each other on one page.

  • A conversation is defined once, and counted the same way everywhere
  • Spend is tested small before it is scaled

Why it is hard

Because the website and the CRM usually do not talk. An inquiry arrives, someone answers it, an order appears in the ERP three weeks later, and nothing connects the three. So the agency reports what it can see, which is the part before the form.

Fixing that is plumbing, not marketing. The source of every inquiry has to travel with it into the CRM, and stay attached until it becomes an order. It is dull work, and it is the difference between a report and an opinion.

A smaller number you can defend is worth more than a larger one you cannot.

What to ask your agency

Three questions. What did we spend, by channel? What conversations did each channel start? What did those conversations become? If the answer to the third is that they cannot see that far, the problem is not the agency. Nobody gave them the other half of the data.

And one caution. Every channel will take credit for the same order if you let it. Decide how credit is shared before you look at the numbers, not after.
